Client Onboarding for AI Automation Agencies (Discovery to First Build)
The discovery session is 2 hours that determines whether the next 6 months go well or badly.
Get specific enough in discovery and you build an automation that solves the actual problem. Stay at the surface and you build something technically correct that misses the point. We've seen both happen. The second one is significantly more expensive to fix.
The onboarding timeline
Day 0 — Contract and deposit
- Contract with explicit scope. What automation is being built, what constitutes completion, revision policy, support retainer terms.
- 50% deposit received. Discovery doesn't begin without it. No exceptions — not even for referrals from existing clients.
- Client portal created immediately. Project timeline, milestone descriptions, and the pre-discovery questionnaire linked and ready.
Days 1–3 — Discovery
- Pre-discovery questionnaire sent first. Ask the client to walk through the current workflow in writing before the call: step by step, which tools are involved, what triggers it, what the output is, what happens when it fails. A client who has written it out once gives you significantly better raw material in the call.
- Discovery session — 60 to 90 minutes. Screen share where possible. Watch the workflow happen in the actual tools. The goal: understand it deeply enough to build the automation without mid-project clarification requests.
- Scope confirmation document within 24 hours. Written summary of what will be built, what's out of scope, and what 'done' looks like. Client signs off before build begins. This document is your protection against scope expansion.
Days 4–10 — Build
- Build begins immediately after scope sign-off. Client receives milestone updates in the portal at significant stage completions — not daily progress notes.
- Internal testing before client review. The automation runs with realistic data internally before the client ever sees it. You find the issues; you fix them; then the client tests.
Days 11–14 — Testing and sign-off
- Client testing in controlled environment. The automation runs in a sandbox or staging setup. Client confirms outputs match expectations.
- Issues resolved. Fix everything found in testing before live deployment. Don't deploy and fix.
- Sign-off in portal (timestamped). This is the protected milestone. Final invoice triggered here.
Day 15+ — Live and retainer
- Deployed to production. Monitoring active.
- Final build invoice sent. Remaining 50%.
- Support retainer begins. First invoice, monitoring dashboard live in portal, reporting cadence confirmed.

Frequently asked questions
How long does AI automation agency onboarding take?
Typically 2–3 weeks from contract signing to live deployment. Discovery and scope confirmation takes 3–5 days (questionnaire plus session plus document). Build takes 4–7 days depending on complexity. Client testing takes 2–4 days. Agencies that skip the pre-discovery questionnaire typically add a week through mid-build clarification delays.
What makes discovery for AI automation agencies different from other agency types?
The depth required. A vague brief for a content agency produces a piece that misses the tone. A vague brief for an automation agency produces a workflow that solves the wrong problem — technically correctly. You're not just finding out what the client wants; you're mapping an existing workflow in enough detail to rebuild it programmatically. That requires the actual tools in front of you, not a verbal description.
